Turning a Monthly Process from Memory into a Machine

Everything Was in Her Head. Every Single Month.

A marketing and creative agency founder had a process that worked. Every month, she delivered for her clients with consistency and care. Her clients were happy. The results were there.

But every month, she was also rebuilding the whole thing from scratch in her head.

The monthly workflow existed nowhere except her memory. No documentation, no checklist, no handoff system. She knew what needed to happen and in what order, but nothing was written down. For a founder also sitting in the creative director seat and managing contractors, that mental load was adding up fast.

It wasn't a capacity problem. It was a systems problem. And it was only going to get heavier as she took on more clients.

The Engagement

Jess was brought in to take what lived in the founder's head and turn it into a system that could actually run without her having to hold it all together.

The approach was intentional from the start. Rather than building something generic and handing it over, Jess and the founder worked through it together on live calls. They mapped the full monthly process from start to finish, identified every step, and clarified what depended on what. A visual flowchart was created so the logic was clear before anything was built.

Then they built it in ClickUp. Spaces, lists, tasks, subtasks, linked documents, and checklists, all structured in a way that put everything the founder needed right at her fingertips without being overwhelming.

Critically, the system was built around how this founder actually works, not a template dropped in from somewhere else. She has a specific way of processing information and moving through her work. The build reflected that. Her contractors could use it too, with clear visibility into what needed to happen and when.

The project ran from early February through to the end of March, built collaboratively and refined in real time based on live feedback as the template was tested on actual client work.

The Outcome

The founder no longer has to rebuild the process in her head each month. Everything she needs is already there, in order, ready to go.

Her designer can now move through the workflow independently without needing to ask what comes next. Client delivery is more consistent. And as the business grows from two recurring clients to more, the system is already built to scale with it.

The process was always solid. It just needed somewhere to live.
